Transformation measured in shipped outcomes.

Transformation fails when it's a program office instead of a delivery engine. We redesign operating models, build internal AI capability, and measure ourselves on what your teams ship — during the engagement, not after it.

SYS/01The problem

Most transformations produce decks, org charts, and fatigue.

The pattern is familiar: an 18-month program, a target operating model nobody asked for, and teams that revert the day the consultants leave. Durable transformation works in the opposite direction — start by shipping something real, let the operating model crystallize around what demonstrably works.

SYS/02What we build

Capabilities

Operating model redesign

Team topologies, funding models, and decision rights rebuilt for AI-era delivery — products over projects, platforms over silos.

frame: product operating model

Capability building

Your engineers and PMs trained inside real delivery — eval-driven AI development, platform thinking, modern data practice — not classroom theater.

method: learn by shipping

Lighthouse delivery

We ship one consequential AI initiative with your team as the transformation's proof — the existence proof that changes the internal conversation.

proof: in production

Platform strategy

The internal platforms — data, ML, developer experience — that turn one success into a repeatable factory.

goal: repeatability

Vendor & portfolio rationalization

The honest audit of tools, contracts, and initiatives — what to keep, kill, or consolidate, with savings quantified.

output: kill list + savings

Executive operating rhythm

Metrics, review cadences, and decision forums that keep leadership steering by evidence rather than status reports.

cadence: evidence-based
SYS/03How we work

The approach

A sequence, because the order is the point: each phase gates the next on evidence.

01 /

Diagnose

Three weeks inside your delivery reality: where work stalls, what the data estate supports, which teams are ready.

02 /

Lighthouse

One high-value AI initiative, shipped with your people embedded — capability transfer through delivery, not workshops.

03 /

Systematize

Operating model, platforms, and practices generalized from what worked — codified while the lighthouse is still warm.

04 /

Embed & exit

Internal champions own the rhythm; we step back on schedule. Success is your organization not needing us.

FAQ

How is this different from your AI strategy service?
Strategy answers ‘what and why’; transformation answers ‘how does the organization change to deliver it repeatedly.’ Strategy is 4–6 weeks of analysis. Transformation is 4–6 months of delivery-led organizational change. Many clients run strategy first, then decide whether transformation is warranted.
We've been burned by transformation programs before. Why is this different?
Because shipping is the method, not the promise. The lighthouse initiative is in production by month three, and every operating-model recommendation cites evidence from it. If the lighthouse fails, you've learned that cheaply — and we've failed visibly, which keeps us honest.
How many consultants will you put on site?
Two to four senior people, typically — embedded with your teams rather than running a parallel program office. Leverage comes from your people doing the work with us, which is also how the capability sticks.
What outcomes do you commit to?
Defined per engagement, but always concrete: a system in production, cycle-time reduction on a named value stream, cost-to-serve on a measured process. Vague outcomes are how transformations hide failure; we don't accept them in our own contracts.

Ship AI that earns its place in production.

Tell us what you're building. We'll tell you, candidly, how we'd build it — architecture, timeline, and cost.
